A global industrial company had invested in Microsoft Copilot and aimed to increase AI adoption across the organization while enabling smarter collaboration within Microsoft 365 (Teams, Outlook, PowerPoint, Excel, etc.).
An AI Upskilling Program had been running for one year, designed and led jointly with an internal project team. However, increased investment did not automatically translate into sustained behavioral change or measurable impact.

What we did
We conducted a light change assessment to identify where adoption was slowing and which stakeholder groups were critical to accelerating impact.
Two key groups were prioritized: leaders and existing change ambassadors.
Based on this, we designed a targeted reinforcement approach:

A dedicated leadership track with tailored AI training for leaders

Structured regional sessions for change ambassadors to maintain momentum

Clear role definition for leaders as AI enablers and change drivers

Continued coordination between central program governance and regional execution
The focus shifted from general awareness to role-based activation and behavioral change.
Results
The organization now has a clearer direction for its AI initiatives and a more audience-adapted approach to adoption.
Leaders are activated as visible sponsors of AI usage and equipped to drive application within their teams.
The leadership program is structured in three parts:

AI and My Team – enabling teams to work more AI-driven in daily operations
Regional sessions reinforce local engagement and sustain energy across markets.
Outcome
The program has moved from technology deployment to leadership-driven adoption.
By activating leaders and strengthening the change network, the organization increases the likelihood that AI becomes embedded in daily workflows—unlocking productivity gains and smarter collaboration at scale.
Roll-out of the leadership sessions continues internally during 2026, with ongoing advisory support.
