Background & Assignment
Transdev was in an expansion phase, having secured several major new contracts, with additional large tenders planned for launch later in the year. At the same time, significant investments had been made in new assets, such as buses, boats, and trains, to strengthen the company’s capacity. Parallel to this, several initiatives were underway to ensure that budget goals for both the current and coming years would be met. The leadership faced challenges with an overloaded agenda, where making priorities was difficult and delegation was not happening to the extent desired. Against this backdrop, the leadership team needed to come together, establish an effective way of working (WoW), increase profitability, and execute the strategic agenda. This, in turn, would ignite a “development engine” throughout the organization (i.e., a mindset and cultural transformation).
Solution
A comprehensive initiative for leadership, team, and management development was launched at all levels of the organization, with the goal of creating a collectively intelligent organization and ensuring the operational execution of the strategic agenda. Implementation was carried out in stages:
Level 1: The work began with the executive leadership team to secure ownership and integrate the collective intelligence framework into daily management practices.
Level 2: Development efforts were similarly implemented for the two regional leadership teams.
Level 3: The focus at the business management level was to strengthen the ability to lead development and collaborate to achieve full implementation, with a focus on tangible results.
Support functions were trained to strategically and operationally support and challenge the business units. In total, the initiative involved around 100 managers within Transdev.
Our Role
Influence People served as both strategic advisors to the CEO and the two operational managers, as well as being operationally involved in leading the transformation (support structure) alongside leadership teams and managers across the organization.
Results
The organization established an efficient and dynamic leadership structure that delivered results. The top management’s leadership time has been halved through increased delegation, and effective collaboration methods between staff functions and line management have been implemented. The line organization is now strengthened and takes ownership of its own development. With a solid foundation in place, approximately SEK 60 million in efficiency gains are planned to be realized in 2024. Collective capabilities have been enhanced, focusing on collaboration efficiency, the ability to lead systematic development, as well as reflection, testing, and learning. Employees now have a solid understanding of their roles and act with precision.
